Hello folks,
It’s not long until it’s release day for the Warfare update now, but today is D-day. D as in Diplomacy! While Warfare is the big focus for the update, there’s going to be some changes to Diplomacy and Trade with the other nation states of the world. So without further ado let me lay it out for you! 

Why we touched Diplomacy at all

Warfare didn't just add new ways to fight, it changed what war costs and what peace is worth, so Diplomacy had to catch up. The goal with this pass wasn't to reinvent the whole system, it was to make sure the numbers actually mean something, make deals and treaties easier to read at a glance, and give the other nations of the world a bit more of a personality when they're negotiating with you.

Smarter AI, smarter neighbours

The new AI doesn't just react to what's on your border anymore, it actually weighs things up. Every nation has a personality now, from cautious Diplomats to aggressive Warmongers, and that personality shapes how they trade and how they go to war. A Merchant nation will happily sign trade deals and try to keep the peace, a Warlord is going to be a lot harder to pin down at the negotiating table. You'll notice this most in how nations respond to your offers: what looks generous to one faction might be an insult to another.

The cost of war

War now has a proper toll on your diplomatic standing, and peace isn't just a button you press whenever you fancy it. Nations judge peace offers based on how the war is actually going, who's occupying who, how many casualties have piled up, and how long the fighting has dragged on. A nation that's winning isn't going to roll over for a bad deal, and a nation that's losing badly will start asking for terms you can actually work with. Difficulty settings also nudge this behaviour, so don't expect Nightmare-difficulty rivals to wave the white flag just because you're having a bad week.

Clearer deals, less guesswork

We've gone over the Diplomacy UI and made it easier to actually understand what you're agreeing to. Every deal now shows you a proper contract-style summary before you sign anything, resources, duration, and what each side is putting on the table, so there's no more surprises after the ink dries. Trade values update and flash so you can actually see when something changes, and resources you can't afford to offer are greyed out instead of just failing silently. It's a small thing, but it should save you a lot of head-scratching.

Building real relationships

Your standing with each nation is now split across three tracks: Military, Trading, and Science. Every deal you sign and every interaction you have impacts this standing, and as they climb you start unlocking real benefits, not just a friendlier face on the sidebar. Grow your Military standing with a nation and you'll start getting intel on their forces, then the ability to move troops through their land, and eventually they might show up to back you in a war. Trading gets you insight into what a nation actually produces, the ability to pay in cash instead of just goods, and further down the line you can even trade territory. Science shares research between you, and at the higher tiers gives both of you a genuine boost to your research speed.

It's a slow burn, not something you'll max out in one sitting, but it gives you a real reason to keep investing in the nations you want as allies rather than treating every relationship the same. Max out all three tracks with a nation and it's the ultimate payoff: a permanent alliance that folds them into your own. Just know the road there isn't forgiving, if you go to war with a nation you've been building a relationship with, all three tracks reset instantly. Make peace afterwards and you're starting that relationship from scratch, so think twice before turning on a friend.

They'll ask you for things too

Diplomacy isn't a one-way street anymore. Other nations can come to you with their own proposals, and how you respond to these proposals matters. Turn someone down too often and they might stop bothering, so don’t take them for granted. Say ‘yes’ to the right deals and you can build real, lasting relationships that unlock better terms down the line. It adds a bit of push and pull to the whole system instead of you always being the one steering the conversation.

Trade you can see (and pillage)

One of the more visible changes: trade deals now spawn an actual trader unit that moves across the map between your territory and your trade partner's. You can watch your caravans and ships making their way along the route, and yes, that also means they can be intercepted. Enemy raiders can pillage an undefended convoy for a cut of its cargo, so a trade deal isn't entirely risk-free once the wagons start rolling.

Local Trading

Unfortunately all changes to trading only impacts trading with other nations. Local trading (the trade buildings within your capital) is something we're still looking at for a future update, so please don't go expecting changes there just yet. Though we do look forward to get to that aspect of Kaiserpunk as well. 


This pretty much sums up all the changes to Diplomacy and Trade in the Warfare update. For the next Dev Diary we’ll go over some overarching changes and compare to the current live version of Kaiserpunk to help give you a birds eye view of the changes that are coming.
